Pair Management 177
Every once in a while in life, you get a lucky break. My lucky break was right as I was graduating from college. One of my favorite professors told the class that there were some people interviewing potential hires on campus and they were looking for a programmer. I remember standing dutifully outside his office, in line, waiting for my little mini-interview. When it was my turn, they didn’t see me for a little while – the door stayed closed after they let the last interviewee out. I found out later, that my professor was telling the interviewers that I was the guy that they wanted.
I came in, and showed them some code I’d written outside of schoolwork, and we talked about it. I told them about my passion for programming languages and they said that the job would be at a research department and they needed someone to design and implement a new programming language. I was over the moon. It was my dream job. And, sure enough, it was real. When I was hired, I sat down with my boss and went over ideas for syntax with him, and he pretty much left me alone for a couple of months to design the language, and implement a compiler for it. I was sitting in my first job, with some real responsibility, struggling with YACC, designing a symbol table. It was all very heady.
In retrospect, I was extremely lucky. I not only had more individual trust and responsibility than many developers ever get in their career, I also became part of an extremely good working environment. The guys who hired me, David Lopez de Quintana, and Carlos Perez, also ran the team I was part of. We were a group of about four which eventually grew to about 12. Although, we weren’t working on one big integrated project, we saw ourselves as a team and we had a great cooperative culture. We each had our area of expertise, and most of us were in our 20s, ready to stretch. We tackled all sorts of interesting problems at the intersection of software, mechanics, electronics, optics, physics, chemistry and biology.
About six months into the job, I had an odd experience. Carlos called me to his office and told me he was going to give me my review. I was a bit shocked. The way I understood things, David was actually the guy I worked for, and Carlos headed up part of the team but not my part. Carlos gave me a big smile and said “Yeah, well, you’ve been working for me for the past few months, but we didn’t tell you.”
The review went great and I happily went back to work. I always knew that, on paper we were two different teams, but Dave and Carlos treated us as one big team. We had one big meeting every week or so, and they shared responsibilities and pretty much kept us from having to care about anything outside the work we had to do.
It was a very cool experience. Sometimes, Dave would spend more time outside the team, sort of managing our interface with the rest of the organization. Part of the group wrote software to support research but we had customers outside of our group too. Dave would be off at meetings, and Carlos would handle the day-to-day stuff with our team. Sometimes they reversed the roles. Dave would handle us day to day and Carlos would manage the world outside. The thing is, no one was asking them to allocate responsibilities that way; they just found it a comfortable way of working. It was pair management. Sort of like pair-programming, but at the management level.
The funny thing is that I haven’t seen this much since. Yes, I’ve visited organizations with teams that do something close to this, but it seems like all sorts of forces are aligned against it. The thing which made it work for Dave and Carlos is that they were very good friends. They were hired at the same time in entry-level non-management positions and they rose through the ranks together. They saw each other outside work all the time and joked together at work, making it all a very rich experience. Importantly, their manager never seemed to put them in competition with each other. As I reflect on it more, I think that was the key. Managers are often in competition with each other and that can impede the sort of collaboration and culture that Dave and Carlos built up. They created a wonderful high-performing team. It was one of those once in a lifetime things, and it’s a time that I’ll always remember.
Whenever I think about team health and culture, that first team I joined is my benchmark. I don’t know where the magic came from, but it was there and I think that the culture that Dave and Carlos created with pair management was a very important part of it. In their interactions with each other, they provided a model for us, showing us how to treat each other at work.
For this reason I created PairCoaching. You see this kind of Pair Work in a lot of different places.
In the corporate environment: leadership is seeing as a 1 man/women show. (And lead 5 to 5000 people alone.) In another part of our world, parenting, there the normal leadership style is 2 people. (For 1 to 17 children) I would like to see more people try the 2 people leadership style in business. I a sense that is what scrum does. A PO and SM have a different role, but are about leadership. Just like a mother role and father role is different. y
Yves, I think the parenting analogy is on the mark. It is odd, though, I would think that we’d see some of the sort of collaboration that I was writing about between POs and SMs, but personally, I haven’t. I think that there needs to be a blurring of responsibilities for it to be close to Pair Management.
In some way you see that in large corporation at the very top: a ceo and the president of the board of directors. Examples that come to my mind:
Microsoft: Bill Gates and Steve Balmer Google: Larry Page, Sergey Brin Paypall: Pierre Omidyar & Meg Whitman
In music:
Beatles: John Lennon, Paul McCartney Rolling Stones: Mick Jagger, Keith Richard (In both examples probably more then 2 people)
When I was working as a scrum master, the PO I worked with, we blurred our work a lot. (Although we could have done that even more).
I use a similar technique a lot as coach too. For me it’s a way to pass my knowledge as fast as possible.
I pair with an internal person, I help to get her/him up to speed. Gradually I will be doing less and less.
It’s less interuptive for the team and it supports the internal person as much as possible.

It could work only because of strong relationship and/or huge trust between these two outside workplace.
Personally it happened to me twice. Sort of actually. Not exactly on-the-fly switching leadership but more a situation when you don’t really care if you formally lead the team or another guy does.
Once I was moving with one of my close friends (and the best engineer I ever worked with) to another project. Because of office politics which kicked in (and kicked out a manager of the project) I ended up as a leader, but for long months we both were sure my friend would lead development. The change was a problem for neither of us. We maintained shared leadership anyway but since we had different strengths we weren’t switching our places.
Another situation is with a guy who was my long-time boss. I believe we complement one another very well and we basically know what one can expect from the other one. The last job change we did brought a change – now I’m formally a boss but it doesn’t really matter. Supervisor-subordinate relation in our case doesn’t really exists.
In both situations I didn’t have any problems with authority or the other guy telling people what to do. Like in your example: someone might think he was working for one person (direct manager) and receive feedback/review from another.
And yes, this approach is both great and very hard to build/maintain.

One thing that has worked for me is to restate the success criteria (for the competing managers) as a joint ownership of leaning out the value stream map shared between the two managers. What has worked for you?
I wonder, in a way, if it’s a cultural thing between “engineers” and “business managers”. Engineering most often is a team effort; no one can build an entire car, satellite, whatever by themselves (or not in a reasonable amount of time). Management most often is a competition for limited resources in a company… if R&D’s budget is cut, Marketing can hire another person, which may or may not help the company as a whole, but it improves the size of the Marketing staff (and therefore its perceived clout).
I say this because the “pair management” cases I’ve seen (and the ones mentioned above, I believe) are from the engineering side. The company I worked for 20 years ago had a CEO, a President, and a Vice President. After a while, the President and VP decided to be “co-presidents”. They were both engineers originally, and saw value in levelling the hierarchy. On the project I’m currently on, we have a declared “Technical Lead” who handles some of the tech-lead stuff, and another developer who (honestly) handles most of the tech-lead stuff. They work together fantastically, because they’re not in competition with each other for resources or pride issues.
So I think Catherine is right… we should address how to move away from the “Dilbert is an operating manual, not a warning” attitude, but I’m not sure that we, as engineers, can have any legitimacy with the management crowd. Heck, I don’t even understand what “leaning out the value stream map” means :-)
This is the perfect way to reduce the mistakes on management level and you know better than me what is the price of this type of mistakes. As I know it’s millions sometimes.
Michael, are you still in touch with David and Carlos? I think it would make a great follow up post to get their perspective on what made the team successful and enjoyable to work on.
